Most germination failures happen before the seed ever touches media.
Bad seed. Wrong temperature. Media that holds too much water. These three variables
account for the majority of the seeds that never sprout, the seedlings that damp off at
the soil line, and the growers who swear they can’t germinate desert species. After
three decades of germinating Adenium, Pachypodium, and Plumeria — and after running
enough controlled tests to know what actually moves the needle — I can tell you the
path to consistent 95% germination is not complicated. It’s just specific.
This guide covers the complete protocol: seed evaluation, media, pre-treatment,
environmental conditions, species-specific adjustments, and troubleshooting. I’ll be
direct about what matters and what doesn’t.
The Science in Plain Terms
Germination starts the moment water contacts a seed. That process — called imbibition
— triggers dormant enzymes to activate, stored energy to convert, and cell division to
begin. The seed transitions from suspended animation to active metabolism within
hours of contact with moisture. Temperature controls the speed of every biochemical reaction involved. Too cold, and enzymes work sluggishly or not at all. Too hot, and proteins denature and the embryo dies. For the species covered here, the operational window is 75–85°F at the soil level — not the air temperature, the actual media temperature.
This distinction matters more than most growers realize. Your room might read 72°F
while the media in your containers is sitting at 65°F. At 65°F, Adenium germination
drops dramatically and many seeds rot before they can sprout. The heat mat isn’t
optional equipment. It’s the mechanism that makes the protocol work.
Oxygen availability is the third leg. Waterlogged media suffocates seeds. A seed thathas absorbed enough water to activate but can’t access oxygen will die in the medium.
Drainage and aeration aren’t afterthoughts — they’re built into the media formula from
the start.
Seed Quality: Half the Battle Before You Start
Germination technique cannot rescue dead seeds. This is the most important thing I can
say in this entire guide.Fresh Adenium seed under six months old, properly stored, routinely germinates at 90–95%. The same variety at twelve months might come in at 60–70%. At two years, you’relooking at sporadic results and a lot of wasted effort. Seed viability declines as oils inthe endosperm oxidize and enzyme function degrades. Nothing in your setup reverses
that biology. What to look for: Fresh Adenium and Pachypodium seeds are light tan to medium brown with a slight sheen and firm texture. Gray, darkened, mushy, or crumbling seeds are indicators of age or moisture damage. Extreme variation in seed size within a single batch suggests poor poddevelopment. The cut test: If you’re unsure about a batch, sacrifice one seed. Cut it lengthwise with a sharp knife. The interior should be cream to white with a visible, firm embryo. Brown or black interior means the batch is likely dead.
Ask your suppliers: When were these harvested? How were they stored? Reputable
suppliers know their germination rates and will tell you. Anyone claiming 100%
germination rates consistently is telling you what you want to hear.

than any technique.
Media: The Foundation That Determines Everything
The germination medium has one job: hold enough moisture for imbibition to complete
while maintaining enough air space that roots can breathe and excess water drains
away.
Standard germination mix:
30% coarse perlite
40% coconut coir (hydrated)
20% coarse sand
10% worm castings
Pre-mix and pre-moisten before planting. This matters. Dry media is hydrophobic —
water channels through instead of soaking evenly. Seeds in dry pockets never
germinate. Pre-moistened media makes even contact with seed surfaces from the
moment you plant.
Moisture test: Squeeze a handful firmly. It should hold shape when you open your hand
and break apart with light pressure. It should not drip. If it drips, the mix is too wet —

Pre-Treatment
Soaking: I soak all Adenium seeds for 2–4 hours in warm water (75–80°F) with one
teaspoon of 3% hydrogen peroxide per cup of water. The soak jump-starts imbibition.
The peroxide provides mild sterilization and adds oxygen to the water. Plant immediately
after soaking — don’t let soaked seeds sit.
Planting depth: No more than 1/4 inch. Adenium seeds run out of stored energy before
reaching the surface if planted too deep. This is a consistent cause of failure that’s easy
to avoid.
Environmental Conditions
Temperature: 80°F at the media surface is optimal. Acceptable range is 75–85°F.
Below 70°F, germination becomes unreliable. Above 90°F, you risk killing the embryo.
Use a soil thermometer to verify — don’t assume the air temperature tells you what the
media is doing. A thermostat-controlled heat mat is worth the extra cost for exactly this
reason.
Humidity: 70–80% under a clear dome or plastic cover. This prevents the media
surface from drying out and maintains imbibition conditions. Seal is not complete —
leave a small gap for air exchange. Stagnant, fully sealed environments invite fungal
problems.
Ventilation: Once seedlings start emerging, gradually open the dome more each day.
Full dome removal by day 7 after emergence. A small fan running a few hours daily
prevents damping off.
Light: Seeds do not need light to germinate. Once seedlings emerge, light becomes
critical immediately. Insufficient light within the first days of emergence causes
etiolation — stretched, weak stems that never fully recover. Move emerged seedlings to
12–16 hours of bright light as soon as they break the surface.
Adenium obesum and Thai Hybrids
The standard protocol above was built around Adenium obesum. Thai hybrid varieties,
doubles, and color selections all follow the same germination process. No modifications
needed.
Timeline:
First emergence: Days 3–5
Peak emergence: Days 5–8
Stragglers: Days 10–14
Window closes: Day 14–16
On Thai doubles: Expect 50–70% double flowers from a “double” pod. The remainder
will be singles. Genetics segregate — you won’t know which is which until flowering, two
to three years out. If you only want doubles, start more seeds than you think you need
and cull later.
Zone 6 note: I germinate Adenium year-round indoors. Winter batches often perform
well because I have full environmental control. Don’t wait for spring to start seeds.
Adenium arabicum
Arabicum germinates slightly differently than obesum, and the differences are worth
knowing before you start a batch.
Temperature: Arabicum prefers the high end of the range. Target 82–85°F if you can.
At 78°F it still germinates, but noticeably slower. If your heat mat runs a little warm,
arabicum benefits from that.
Timeline:
First emergence: Days 4–7
Peak emergence: Days 7–10
Stragglers: Days 11–18
Window closes: Day 18–21
Arabicum runs about a week slower than obesum across the board. Don’t pull the plug
at day 14.
Seedling differences: Arabicum seedlings start developing caudex earlier and more
dramatically. Even at four weeks, the base is noticeably thicker than an obesum seedling
of the same age. Leaves are slightly broader and more rounded. Growth above ground is
slower, but what’s happening below the soil line is impressive.
Media adjustment: Arabicum tolerates slightly drier conditions than obesum. You can
push the perlite content to 50% if you run on the wet side with your watering habits. The
species is forgiving of media variations in a way obesum is not.
Success rate: 85–95% from fresh seeds with proper temperature.
Arabicum is my recommendation for Zone 4–7 growers. It handles cold-season stress
better than obesum, develops a more dramatic caudex faster, and recovers from
growing mistakes more readily. It’s not a beginner’s consolation prize — it’s genuinely
the better plant for cold climates.
Pachypodium
Pachypodium is in the same family as Adenium but requires a different mindset going in.
Lower success rates are not a technique failure — they’re biology.
Realistic germination rates by species:
P. lamerei (Madagascar Palm): 70–85%
P. geayi: 50–70%
P. rosulatum: 50–70%
P. brevicaule: 30–50%
If you hit 65% on a P. brevicaule batch, you succeeded. Calibrate expectations before
you start or you’ll conclude something went wrong when it didn’t.
Soaking: Longer than Adenium. 4–6 hours for most species, 6–8 hours for P. brevicaule
and other difficult species.
Temperature: 75–85°F — same target range as Adenium, but Pachypodium reacts
more negatively to temperature fluctuations. Stability matters more here.
Timeline — and this is critical: Pachypodium germinates slowly. Do not give up at day
14.
P. lamerei: First emergence 10–21 days, window closes around 30 days
P. geayi: First emergence 14–30 days
P. rosulatum: First emergence 10–28 days
P. brevicaule: First emergence 21–60 days, window can extend to 90 days
That’s not a typo. Some P. brevicaule seeds will germinate two months after planting. If
you excavate and discard at day 21, you’ll throw away viable seeds.
Media: Standard germination mix, but Pachypodium tolerates slightly more moisture
retention than Adenium during germination. You can reduce perlite to 25% and increase
coir to 45% without issues.
Species notes:
P. lamerei is the entry point for a reason. It’s the most forgiving Pachypodium,
germinates fastest, and the seedlings look like tiny palm trees almost immediately. Start
here if Pachypodium is new to you.
P. geayi has beautiful silver foliage and is worth the patience required. Germination is
slower and less reliable than lamerei, but established plants are exceptional.
P. brevicaule is the challenge species. Rare, expensive seeds, low germination rates, and
a 90-day window mean you need to be patient and committed before starting a batch.
Master lamerei first.
Plumeria from Seed
Plumeria germination is technically straightforward. The complication is genetic — and
you need to understand it before you plant.
Plumeria does not come true from seed. A seed from a specific named variety will
not produce that variety. Plumeria is highly heterozygous, meaning genetics shuffle
dramatically with each seed. The offspring could be any color, any flower form, any
fragrance — or none at all. This is not a flaw in your seed source. It’s how the plant
works.
If you want a specific named Plumeria variety, propagate by cuttings. If you want to
grow something new that has never existed before, grow from seed. Both are valid —
just go in with the right expectations.
Pre-treatment: Soak 6–12 hours (longer than Adenium).
Media: Standard germination mix with slightly more organic matter than the Adenium
formula.
30% coarse perlite
40% coconut coir
20% worm castings or compost
10% coarse sand
Plumeria tolerates more moisture than Adenium during germination. The increased
organic content supports that.
Planting depth: 1/4 to 1/2 inch — slightly deeper than Adenium because seeds are
larger.
Temperature: 75–85°F. Same target as Adenium.
Timeline:
First emergence: Days 10–14
Peak emergence: Days 14–21
Stragglers: Days 21–30
Window closes: Day 30
Success rate: 60–80% from fresh seeds. Lower than Adenium, and that’s normal.
Seedling care: Plumeria seedlings are heavy feeders relative to Adenium. You can start
diluted fertilization at week 3–4 rather than waiting until week 6–8. They also need
bright light immediately on emergence — they stretch badly in low light conditions.
Growth rate in the first six months is slow. Don’t mistake slow growth for a problem.
Time to flowering: 3–5 years from seed, sometimes longer. This is why the serious
Plumeria collector usually propagates named varieties by cutting and reserves seed
growing for breeding projects or the enjoyment of the process itself. If you want flowers
in the next two years, start with a rooted cutting.
First 14 Days: What to Watch
Days 1–2: Nothing visible. Imbibition is happening inside the seed. This is normal. Check
media moisture and temperature, then leave it alone.
Days 3–5: First Adenium seedlings emerge. A small green stem breaks the surface with
folded cotyledons at the tip. Within hours, cotyledons unfold and begin
photosynthesizing. Move emerged seedlings to bright light immediately.
Days 5–8: Peak emergence for Adenium obesum. Majority of viable seeds in a healthy
batch will be up by day 8.
Days 6–10: Peak emergence for Adenium arabicum.
Day 14: Final count for Adenium obesum. Seeds that haven’t emerged by this point are
not likely to sprout. Arabicum, give it to day 21. Pachypodium and Plumeria have
extended windows — don’t pull the plug.
Common issue — seed coat “cap”: Some Adenium seedlings emerge with the seed
coat stuck on the cotyledons. Usually they shed it naturally within 2–3 days. If it
persists, mist with water to soften and gently remove with tweezers. Don’t force it.
Damping off: Fungal disease that collapses seedlings at the soil line. Spreads fast.
Remove affected seedlings immediately, increase air circulation, reduce moisture, and
treat remaining seedlings with a diluted hydrogen peroxide drench (1:4 ratio).
Prevention — good drainage, ventilation, and not overwatering — is far more effective
than any cure.
Post-Germination: The First 30 Days
The first month after emergence determines whether you end up with strong plants or
weak, struggling specimens that never fully recover.
Watering: Transition from spray bottle to gentle pour at soil level by week two. The goal
is consistently damp media, never waterlogged, never bone dry. Check daily. Bottom
watering — placing containers in a shallow tray of water for 10–15 minutes, then
removing — works well for the first four weeks. It distributes moisture evenly and
doesn’t disturb young seedlings. Overwatering kills more seedlings than any other single factor. When in doubt, wait another day.
Fertilization: Weeks 1–3, no fertilizer. Seedlings are living off stored seed energy and
the worm castings in the media. At week four, introduce a balanced fertilizer at 1/4
strength — if the label says one teaspoon per gallon, use 1/4 teaspoon. Increase gradually over the following weeks. Under-fertilizing slows growth marginally. Over-
fertilizing burns roots and can kill seedlings you spent a month raising.
Transplanting: Most seedlings are fine in their germination containers through 6–8
weeks. Transplant when roots are visible through drainage holes or circling inside clear
cups, when the seedling has 4–6 true leaves, or when growth rate slows despite good
conditions. Move up one container size — not two. Large containers hold excess
moisture around small root systems and create rot conditions.
